What I don't say on the weekly customer call
The weekly call is for decisions. The log is for the mess. Protect the customer from your anxiety. Do not protect them from the facts.
There's a weekly call where I am reasonable. Status by lane. What moved. What's sitting. What we need from the customer before Friday. I sound like someone who sleeps. I do not always sleep. The call is not the place where I unpack that.
This is not about lying. If I lie on that call I should be fired, including by me. It's about load. The customer needs a picture they can act on. They do not need the novel of every partner chat, every almost-flight, every rider who said maybe. The novel is how you transfer panic without transferring a decision.
The weekly call is for decisions. The log is for the mess. If you mix them up, you get a meeting that feels honest and produces nothing.
What I leave off, on purpose
The names of the people I'm chasing. The customer cannot help me chase a handler in another country, and putting a name in the air just makes the room feel like a chase. The third version of a routing we didn't take. Options that died yesterday are not a strategy. They're how I think, and thinking out loud on a customer call is a good way to look like you don't have a lane.
I also don't perform how hard it is. 2020 is hard. They know. They have their own version. If I spend the call proving I'm suffering, we both leave tired and the carton is in the same place. I'd rather spend it on: hold or fly, COD or pause, this origin is unreliable this week, here's the next true time I'll know.
There's a type of operator who thinks dumping the whole WhatsApp thread is transparency. It isn't. It's unfinished work. Transparency is a status you can defend, a next step with an owner, and a time you'll come back. The thread is how you got there. Keep it.
What I will not leave off
The blank. If we cannot see it, I say we cannot see it, and I say what we're doing about the blank. Dressing a blank as "in transit" is the fastest way to lose the room forever. In transit is allowed when I have a last scan and a next expected event. It is not a synonym for silence.
The market difference. If Indonesia is a different clock to Singapore this week, I say that in words a founder can repeat to their own team. I do not hide a bad market inside a regional average so the call stays calm. Calm that is fake becomes a blow-up on Thursday.
The request. If I need a document, a decision on hold, a pause on COD, I ask on the call, I write it after, I don't hope they inferred it from my tone. Tone is not a process.
The private hour
After the call I go back to the ugly list. Who didn't scan. Which allocation is real. Which partner is answering in sentences versus emojis. That hour is the job. The call is a cut of the job, edited for action. If I skip the private hour, the next call is worse, because I will have nothing to edit, only vibes.
Asset-light makes the private hour longer. I cannot walk a floor. I can only run a sequence of asks. That's fine if I treat it like operations and not like waiting to be loved by a vendor. Vendors are not going to love us this year. They are going to do what we brief, plus what their network allows. Brief well. Record what they actually did. Bring the cut to the call.

Why I'm writing this down
Because I catch myself wanting credit for the mess I didn't bring to the meeting. Nobody can give you that credit, and it isn't useful. The useful thing is a customer who still trusts the next sentence. Trust is built on the call by being short, true, and on time with the follow-up. It's built off the call by making the blank smaller.
If you run these calls, try this once. Write the three decisions you need before you join. Write the one thing you will not mention unless asked, and only if it's a fact. Then go do the private hour like it's the real product, because it is. The meeting is just where the product gets seen.
Someone else owns the company. Someone else owns the aircraft. Nobody else owns this hour. That's still mine. I plan to keep it boring, and accurate, and a little blunt. That's the version of me that still has customers in December.
